PAGE7-通過(guò)員工培養(yǎng)方案提高設(shè)計(jì)質(zhì)量DevelopingDesignQualitythroughStaffTrainingProgramme論文摘要杭州呈泰進(jìn)出口是一家主要從事鞋類進(jìn)出口業(yè)務(wù)的進(jìn)出口公司。公司的主要出口地區(qū)在中東。旗下?lián)碛?家位于桐鄉(xiāng)的控股生產(chǎn)企業(yè)。公司自創(chuàng)建以來(lái),以其良好的信譽(yù),周到的服務(wù)吸引了大批忠實(shí)客戶。到2021年底,公司已成為杭州市上城區(qū)最大的外貿(mào)公司之一。隨著國(guó)際貿(mào)易的競(jìng)爭(zhēng)日益激烈及客戶需求的不斷變化,越來(lái)越多的泰國(guó)和廣東省的同類產(chǎn)品進(jìn)入到中東地區(qū)。產(chǎn)品設(shè)計(jì)能力的缺失及產(chǎn)品的更新太慢逐漸成為我們客戶投訴的重點(diǎn)。本論文通過(guò)開展為期六周的培訓(xùn)課程,力圖在短期內(nèi)盡可能的提高產(chǎn)品設(shè)計(jì)部門的設(shè)計(jì)能力,進(jìn)而更好的滿足客戶的需求,進(jìn)一步提升公司產(chǎn)品的市場(chǎng)競(jìng)爭(zhēng)力。本論文前期通過(guò)目標(biāo)客戶及郵件調(diào)查、SWOT分析等調(diào)研方法確定了本項(xiàng)目的目標(biāo)方向。在中期的計(jì)劃執(zhí)行過(guò)程中,通過(guò)采用《項(xiàng)目活動(dòng)時(shí)間表》以及《負(fù)責(zé)人工作日志》等檢查評(píng)估形式確保計(jì)劃得到了有效執(zhí)行。在后期計(jì)劃評(píng)估部分,本論文通過(guò)對(duì)公司主要客戶群、電子郵件等形式展開問(wèn)卷調(diào)查,征詢對(duì)公司產(chǎn)品的意見及反饋。項(xiàng)目組成員根據(jù)客戶反饋的意見總結(jié)出了《產(chǎn)品設(shè)計(jì)能力對(duì)比表》。經(jīng)過(guò)前期周密的調(diào)查分析及制定切實(shí)可行的項(xiàng)目計(jì)劃,以及中后期的嚴(yán)格執(zhí)行與分析評(píng)估,此次產(chǎn)品設(shè)計(jì)培訓(xùn)課程得以順利完成并取得了預(yù)期效果。公司不僅在產(chǎn)品結(jié)構(gòu)上改變了以往的單一性,滿足了客戶對(duì)產(chǎn)品多元化的需求,而且通過(guò)此次項(xiàng)目的實(shí)施進(jìn)一步增強(qiáng)了產(chǎn)品設(shè)計(jì)的能力與技術(shù)水平,同時(shí)也積累了寶貴的經(jīng)驗(yàn)。本項(xiàng)目實(shí)施后,在一定程度上提高了客戶對(duì)產(chǎn)品的滿意度,同時(shí)也穩(wěn)定了公司目前主要的客戶群及相應(yīng)的市場(chǎng)份額。通過(guò)此次產(chǎn)品開發(fā)計(jì)劃的實(shí)施,我們意識(shí)到,產(chǎn)品設(shè)計(jì)是一個(gè)系統(tǒng)、連續(xù)的過(guò)程,僅靠現(xiàn)有的產(chǎn)品設(shè)計(jì)是無(wú)法滿足客戶全方位需求及有效提高企業(yè)競(jìng)爭(zhēng)力的。在鞋類這個(gè)相對(duì)來(lái)說(shuō)初級(jí)的產(chǎn)品領(lǐng)域,新品開發(fā)愈發(fā)成為各企業(yè)競(jìng)爭(zhēng)的焦點(diǎn)。公司要保持常勝不衰、繼續(xù)發(fā)展,經(jīng)常推陳出新將是一個(gè)極富競(jìng)爭(zhēng)力的戰(zhàn)略,同時(shí)也必將成為各公司提升競(jìng)爭(zhēng)能力的重要舉措之一。

AbstractThispaperpresentsadetailedreportofaprojectimplementedtoimproveourabilitytoprovidemorediversifiedandadvancedproductstoourcustomers。Basedonthehypothesisthatmorediversifiedproductstructurewouldbettersatisfyourcustomers’needsandwantsandthereforemakeourcompanymorecompetitiveinMiddleEast,ourmainmarket,asix-weekdesigntrainingprojectwascarriedout。Scientificresearchmethodsofcustomersurvey,suchastelephone,emailandSWOTanalysiswereusedintheidentification,analysisofproblemsandprojectevaluation。ProjectFramework,ActivityFlowChartwithTimeScaleandProjectProgressiveChecklistwereusedtomonitortheprojectimplementation。Withtheeffortsfromalltheprojectmembers,theprojecthasfinallyachieveditsgoal。Thenewlydesignedproductshavebeenwellreceivedbyourcustomers。Theprojecthypothesishasprovedtobereasonableandapplicable。Theprojectsuccessfullyachieveditsobjectives,i.e。bettersatisfyingcustomers’needsandwants,diversifyingexistingproductrangeandenhancingabilityindevelopingnewproducts。

ProblemDescriptionFormoststaffofthesampledepartmentarefromtheoriginalnationalshoesfactories,theyareshortofthedesignabilityandcannotunderstandtheMiddleEast’scultureadequately,itisbringingonthattheycannotworkoutthenewdesignwhichcouldbetosatisfyourcustomers.2.2 Problemanalysis2.2.1CompanyProfileHangzhouSunriseImportandExportCo.,Ltdwasbuiltupin1993.Nowtherearetwoholdingshoesfactoriesunderthecompany.Ourcompanyhas9employeesandtherearemorethan500employeesinthetwofactories.Thoughourclientscoverallovertheworld,themainsalesmarketisMiddleEast.Iworkintheadministrativedepartmentanddealwithalltheoperationofthecompanyandcommunicatebetweentheclientsandthefactories.FinancialResourceIn2021,thetotalexportamountofourcompanyhasbeenoverUSD6,000,000.00andhaskeptaprofitgrowth.Asformerexperience,thesampledepartmentshouldmakethesamplesforthewinterseason.SoIthinkitistherighttimeforustohavethetrainingplan.ThegeneralmanagerhaspastabudgetofRMB50,000.00forthisplan.IdecidedtocarryoutthetrainingplanonMay.HumanResourceThereare18staffinthesampledepartmenttotallynow.Mostofthemhavenotanynormaltrainingoftherelevantschoolandjustdotheassigntaskfromthechiefdesigner.Itisnotenoughtosatisfythelargenumbersofsampledesignandmaking.IwillinviteateacherofthedesignschoolwhoisfamiliarwiththeartstyleofMiddleEasttohavethetrainingclass.2.2.2CustomerneedsandwantsanalysisForourmainclientsvisitedusrarely,inordertogettheclearerinformationaboutcustomer’sopinionsandexpectationconcerningourproducts,mycolleaguesandIdesignedaquestionnaireandsentittoourmainclientsofMiddleEastbyemail.Thequestionnaireincludes7questionsasfollows:Whatareyourwholeopinionofourproducts?Whatisyourfocusinyourbusiness?Howdoyoufeeloursamplemakinglevel?Whatkindofshoesdoyouwantinthefollowingseason?Howdoyouthinkourcurrentpricelevel?Couldyougiveussomesuggestionsonoursamplemaking?Thefeedbackswereconstructiveandhelpfulforthesampledepartment.Suggestions:OurwholeproductshaveourownadvantagesintheMiddleEast,suchaslowerpricethantheshoesfromEurope,betterqualitythantheshoesfromGuangdongProvinceandnewerpatternthantheshoesfromThailand.Therateofsamplemakingisnotveryfast,newpatternsnotverynoveltyandwereeasycopiedbyothermanufactories.Thecustomersneedmoreandmorenewerpatternsinthemarketespeciallytheyconsidertheshoesasexpendable.ComparedwiththeproductsfromGuangdongProvince,thepriceofourproductshasn’tadvantage,soweshouldfindthecheapermaterialto2.2.3SWOTanalysisWecarriedoutaSWOTanalysisofthesituation,includingourstrength,weakness,opportunityandthreats.Ourconclusionisdrawnasfollows:Strength1.Ourcompanyhasahighreputationinthelocalareaandamongitslong-termcustomersandbusinesspartners.2.Weoffersamplesfreelybutshouldundercustomersaccount.Itishelpfulforthecustomerstomaketheorders.3.Staffinourfactoriesareallskillworkers.Theyarewelltrainedaswell.Sowecanassurethehighqualityoftheproducts.Weareofprofessionalresearchinganddevelopingdepartment,andpromisetodevelopnewitemsfreelyaccordingtocustomers’samplesordrawings.Meanwhile,wecanaffordthefreight.ThefactorieslocateinthemostdevelopedareainChina,theycanfindbetterandcheapermaterial,soourproductshavethespacetodepressthecost.Staffinourdepartmentisquiterichinexperienceandproficientinskills.Theyarewelltrainedaswell.WeaknessMostofthesamplemakershavenotbeennormaltrainedintheschool,theyarelackofthedesignerability.Theteacherhasanyworkexperiencethatmayresultinthelowestreceptivityofthework.Forthetimelimited,wecannotarrangetoolongtimeforthetrainingclass.OpportunitiesTherearesomeemptymarketforustobedeveloped.Wecanfindnewmarketsandclientsthroughdeveloping.Thebiggestclientopenedseveralshoesstoresintheirlocalmarket.Theyneedlargenumbersofgoodsinthefuture.Thelowseasonhasjustpast,wehavetimetoprepareforthehighseason.ThreatsManyshoesfactoriesarelackofgooddesigners,soaexperienceddesigneriswelcomedbyotherfactoriesandtheymaygotootherfactoriesforhighersalary.SinceChinajoinedintheWTO,welostmanyprotectpoliciesintheworldtrade,moreandmoresameproductsfromdifferentcountriessuchasThailandenteredintotheinternationalmarket.RMBisincreasinginvalue,thepressureofexchangerateisrising.Itaffectsourprofit.3.

ProjectObjectiveandHypothesis3.1.

ProjectObjectiveTheproblemthatIwillresearchisthatourcustomerscomplainthatournewproductwascopiedandimpactedsoonbytheslippersfromThailandandGuangdongProvince.Theyneedmorenewstylesofslipperssothattheycanrecommendtotheretailers.Myprojectistoorganizeatrainingprojectforthesampledepartment.Theaimandgoalofmyistoenhancetheabilityofthesamplemakingwhichwillenableourcustomerssatisfactionandfurthertobuildupclosedrelationship.Theobjectiveistomakeourstaffofsampledepartmentfullunderstandthecustomers3.2.

ProjectHypothesisItishypothesizedthatifmycolleaguesofthesampledepartmentcanacceptallthematterswhichtheteachertaughttothemandbringthemtotheirfactworkthenthesamplestheymadecouldenablethecustomerssatisfactionmoreandpromoteourproductsintheMiddle-Eastmarket.4.

ProjectRationaleThispaperbasedonthebooksIstudiedintheBeiwaionlinewhichincludesModule2onthecustomerofWorldClassEnglishforBusinessBook1,WorldClassEnglishforBusinessBook2,PracticalBusinessprojectandProposalDesign(Hilton,2021)andPracticalProjectDesign(GuYueguo,2021).Module2onthecustomerofWorldClassEnglishforBusinessBook1toldmethecentralunitofcustomerservicewastoprovideahigh-qualityproductorservicetothecustomers.ItshowedmeaTotalQualityManagement(TQM),whichwasanapproachtomanagementinvolvingacompletededicationtotheideaofquality.Infact,asaresultofthehighqualityandgoodaftersaleservice,ourcompanycanwinthehighdeputyinsomanycustomers.ThebookWorldClassEnglishforBusinessBook2alsomentionedthatagoodcustomerservicepolicydependedonknowingwhatourcustomerswantandhowtheyfeelabouttheserviceweoffer.Itoffersmanygoodmethodstoobtaincustomers’information,suchasquestionnaire,face-to-faceinterview,telephoneandcustomersurveyetc.Sointhebeginningoftheproject,wetookalotoftimetocontactourcustomerstogettheirfeelaboutourcompanyanddiscussedbytheinternal-meetingtomakethedecision.Furthermore,whenthetrainingprojectcompleted,aevaluatedsurveyandcustomersurveyalsowerecarriedouttogetthefeedback.PracticalBusinessProjectandProposalDesign(Hilton,2021)introducedmethewholeprocessofselectingbusinessprojectanddesigningtheselectedproject.Italsotaughtmehowtodocustomerneedsandwantsanalysisandhotfindoutwhatourcustomersreallywant.SWOTanalysismademeunderstoodourcompany’sstrength,weakness,opportunitiesandthreats.Furthermore,Iknewhowtocarryouttheprojectandhowtopresenttheproposal.Inaddition,PracticalProjectDesign”(GuYueguo,2021)gaveacompleteprocedurefromtheplanningofaprojecttopresentingprojectreportstepbystepwithconvincingexamples,whichalsoincludesproblemanalysis,projectdesign,projectimplementationandprojectevaluation.5.

TheworkingstepsofimplementationOnthefirststageofimplementation,MsShenHongandMsYaoYaotookoneweektocontactourcustomerstogettheirneedsandwants,thenwegotthetrainingbudgetapprovedbyMr.ShenWeiquan,GMofHetaiShoesCo.,Ltd.Assoonastheplanedmoneywasinplace,theprojectwerecommencedtoensuretheprojectbefinishedontime.Inweekone,allthemembersinvolvedthisprojectwereorganizedtodiscussthetrainingcourse,suchasthetime,theplace,andthetrainer.Sinceaqualifiedandprofessionaltraineristhemostimportantpointforthewholetraining,wediscussedforlongtime,andchoseMsPengLingwhohasmanyyearstrainingexperienceandfamiliarwithMiddle-East’scultureasthetrainer.Theninweektwo,thetrainerholdameetingwiththetraineestoobtaintheirneedsandwants.AndatthesametimeMr.CaiWeigenandIpreparedallthematerialwhichthetrainingcourseneeded.Thenextthreeweeksarethebusiesttimeoftheproject.Allthemembersandthetrainerheldseveralmeetingstodiscussthetrainingcourseaccordingtotheneedsandwantsanalysisandthetrainees’feedback.Inweekthree,thetrainertakethetrainingcoursewiththetopic“overalltheMiddle-East”,andinweekfour,thetrainertakethetrainingcoursewiththetopic“customandhabitoftheMiddle-East”.Thankstothetrainer’shardwork,shebroughtmuchmaterialaboutMiddle-East’scultureandintroducedherArabianfriendtoactasourcustomertoanswerthetrainees’questions.Traineesenteredthecoursewithpositiveattitudesandwereopenedtolearn.Inclass,theytooknotes,askedquestions,andshowedinterestinwhattheywerelearning.Thewholetrainingcoursewasfinishedinweeksix.TheAdministrationDepartmentcompletedthetrainingevaluationreport.Wealsorequiredallthetraineestocompleteasurveyaboutthetrainingcourse.(SeeAppendixⅡfortheTrainingEvaluationReportandAppendixⅢfortheReactionSurvey)6.3. MonitoringIntheimplementation,IusedtheProjectFramework(SeeAppendixI)regularlytocheckifthingsweregoingsmoothlyinthewayasweplaned.IalsousedtheActivitiesFlowChartwithTime-scale(SeeAppendixⅣ)tocheckifeveryworkhadbeendoneontime.Everyweekend,theprojectmanagerwasresponsibleforholdinggroupmeetingstogettheinformationofthegroup’sworkingresultinordertocontrolthewholeprocessofimplementation.7.

DiscussionItisundoubtedlytosaythatourprojecthasachievedsuccess.TheprojecthypothesizedisthatifmycolleaguesofthesampledepartmentcanacceptallthematterswhichtheteachertaughttothemandbringthemtotheirfactworkthenthesamplestheymadecouldenablethecustomerssatisfactionmoreandpromoteourproductsintheMiddle-Eastmarket.Fromtheaboveevaluationandanalysis,itisundoubtedlytosaythatthetraineeshavegotgreatimprovementintheirjobperformancethatleadtotherisingofcustomer’ssatisfaction.Theresultsprovethatthehypothesisisapplicable,andtheprojecthasachieveditsobjectivetosatisfythecustomer’sdemandandtodevelopthegoodcommunicationswiththecustomers.8.
